Evaluating a Laser Marking Machine? A Quality Manager's 7-Point Checklist

If you're responsible for buying or qualifying a laser marking machine, this checklist is for you. I'm a quality and brand compliance manager at a packaging company, and I review every marked unit before it reaches customers—roughly 200,000 items a year. I've rejected around 3% of first-pass deliveries in the last four quarters for barcode contrast and mark legibility issues, and almost every one of those failures traces back to a step we rushed during the purchase.

Below is the 7-point process I now use when we evaluate laser coding systems, whether that's a UV unit like the Videojet 7920, a CO2 laser, or a used Videojet printer from a reseller. Work through it in order. Each step ends with a checkpoint you should be able to clear before moving on.

The 7-Point Checklist

1. Run samples on your actual substrate—not theirs

This sounds obvious, but you'd be surprised how many buyers watch a demo on the vendor's clean, flat, freshly unwrapped sample and then sign. Send them your real mix: recycled cardboard, coated foil, PET bottles, whatever you actually put a code on. Ask them to run it at your line speed, not slower.

Then check the mark after 24 hours, not right after it comes off the line. Laser marks can look great in a demo room and degrade once the material settles. In our Q1 2024 quality audit, 11 of 30 sample shipments had contrast issues that never appeared during the vendor's demo. That cost us a $22,000 redo and delayed a launch by three weeks. It started because we trusted a spec sheet instead of testing on our material. (That was an expensive lesson.)

Checkpoint: don't even start price discussions until this step passes.

2. Verify which laser type you actually need

UV, CO2, and fiber lasers are not interchangeable. If you're marking plastics or heat-sensitive substrates, a UV laser like the Videojet 7920 is usually the right call—cold marking means less heat damage and better contrast on dark or colored surfaces. If you're coding cardboard, paper, or coated labels, a CO2 laser is often the no-brainer.

Here's where the expertise boundary matters. A vendor who asks about your substrate mix and line speed first, then says "actually, our system isn't the best fit for that—talk to X," earns more trust than the one who claims one machine handles everything. I'd rather work with a specialist who knows their limits than a generalist who overpromises. Ask the vendor what this machine is not good at. If they can't think of anything, that's a red flag.

What to take away: you should be able to explain, in one sentence, why this laser type suits your substrate.

3. Price the whole system, not the box

When people search for "laser engraving machine price cost," they usually look at the headline number on a quote. But the real cost is the system: integration with your existing line, fume extraction, coding triggers, vision verification, installation, and training. Two quotes for the same spec differed by €12,000 in our 2024 equipment refresh—because one bidder included commissioning and a year of service, and the other quoted a bare machine on a pallet.

Total cost of ownership includes base price, setup, integration, consumables (laser source, optics, cooling), maintenance, and the cost of unplanned downtime. If a vendor won't itemize the quote, that's a deal-breaker for me.

Ask for an itemized quote. If they only give you a lump sum, keep asking.

4. Check service coverage where your line runs

If you're evaluating a CO2 laser for a plant in Dortmund—or anywhere in NRW, really—local support matters more than the brand on the front panel. A CO2 laser sits on your line; when it stops, production stops. We once evaluated a system where the nearest service engineer was 300 km away. The hourly cost of that line stoppage was higher than the per-mark savings the machine offered.

Ask how many service engineers cover your region, what spare parts are stocked locally, and what the guaranteed response time is—in writing. Videojet's global service network is a big reason they're a default option in a lot of plants, but you should still validate coverage for your specific location. The value of a service guarantee isn't the speed—it's the certainty. For a line that runs shifts, "best effort" delivery isn't good enough.

Get the response time in writing. Verbal promises don't survive a breakdown at 2 a.m.

5. If you're looking at used Videojet printers: get the full history or walk away

Used Videojet printers can be a smart starting point, but only if you can answer three questions:

  • Why was the machine decommissioned? A line upgrade, or a recurring fault?
  • Is the laser source original, and how many hours has it logged?
  • What's actually included—installation, service record, or just the machine shrink-wrapped on a pallet?

I watched a colleague save €2,800 on a used Videojet unit at auction. It ran for nine days before the laser source faulted. The repair quote was €6,100. He says he'd have happily paid the difference for a unit with a verified service record. The "budget option" looked smart until the line went down.

Insist on an acceptance test before payment. Make the pass criteria part of the purchase order: mark contrast, positional accuracy, line speed. If the seller hesitates, you have your answer.

6. Verify that the marks will pass compliance checks

If your codes flow into retail or postal networks, they need to satisfy real requirements, not just look readable to the human eye. For mailpiece cartons moving through the US Postal Service network, USPS publishes barcode placement and print quality standards (pe.usps.com/businessmail101). Use those as a baseline and verify with a barcode verifier—not with "looks fine to me."

Also, pay attention to the claims the vendor makes. Per FTC guidelines (ftc.gov), performance claims like "lowest cost per mark" or "best contrast" need evidence to back them up. Ask for the test report. If a vendor waves it away, that tells you a lot.

Plus, if you're in pharma or medical devices, add documentation to the list: IQ/OQ/PQ protocols, calibration procedures, and traceability reports. These aren't nice-to-haves; they're usually a condition of purchase.

Bring a verifier to the test run. The vendor's eyes aren't a measurement instrument.

7. Meet the people who'll support you after the sale

This is the step most people forget. The machine is an asset; the relationship keeps it running. Before you sign, ask to meet the application engineer and the local service lead—not just the sales rep. Ask how many customers each support engineer covers. Ask what happens when a spare part is needed urgently.

And here's what separates good vendors from great ones: does the vendor tell you what they won't do? A provider who says "this isn't our area—here's who does it better" earned my trust for everything else they touch. Overpromising is exactly how you end up with another audit failure on your hands.

Ask for names. A vendor who can't name your future support engineer is telling you something.

Three Mistakes I Keep Seeing

Buying on the demo instead of the test run. Demo videos are marketing; your line conditions are reality. The most frustrating part of evaluating laser coders: you'd think written specs would prevent surprises, but interpretation varies wildly. Put your substrate, your speed, and your verifier into the contract.

Comparing machines without comparing the system. When I search "laser engraving machine price cost," I see headline numbers that never mention integration, extraction, or training. Actually—honestly, I've never fully understood why this industry still quotes that way. My best guess is it's about looking competitive on the first number. But you don't operate a headline number; you operate a system.

Assuming "laser" is one category. UV, CO2, fiber—different physics, different maintenance, different substrates. The vendor who says "we do everything" is usually the first one I drop from the shortlist. Specialists who admit boundaries beat generalists who promise the moon.
